Cold Email Infrastructure Migration Checklist

A practical checklist for moving cold outbound infrastructure without losing visibility across domains, DNS, routing, senders, placement, bounces, and replies.

A cold email infrastructure migration can fail in quiet ways.

The campaign might still send. The sequencer might still show activity. Replies might still arrive somewhere. But underneath the surface, DNS can be misaligned, tracking domains can break, provider placement can degrade, bounce categories can become noisy, and reps can miss interested replies.

That is why migration needs a checklist.

This checklist is for teams moving from a fragile or shared outbound setup into a more controlled sending environment. It is not only about changing tools. It is about preserving and improving the operating system behind cold outbound.

Use it before you migrate, during the move, and after the first ramp period.

1. Define The Migration Goal

Start by writing down why the migration is happening.

Common goals include:

  • Move away from shared ESP infrastructure.
  • Support higher monthly send volume.
  • Improve provider-level deliverability visibility.
  • Add dedicated servers or dedicated IPs.
  • Centralize reply handling.
  • Reduce random deliverability failures.
  • Give RevOps or engineering API control.
  • Consolidate too many disconnected tools.

A clear goal prevents the team from treating migration as a copy-paste exercise. If the goal is better visibility, the new system must improve monitoring. If the goal is scale, the new system must include a ramp plan. If the goal is reply operations, the new setup must route and triage replies cleanly.

2. Inventory Current Sending Assets

List every asset involved in outbound sending:

  • Domains and subdomains.
  • Sender identities.
  • Mailboxes and reply inboxes.
  • Tracking domains.
  • Redirect domains.
  • SMTP or relay settings.
  • Current sequencer connections.
  • IPs or sending pools if visible.
  • DNS records.
  • Campaigns and active sequences.
  • Suppression lists, unsubscribes, and bounced contacts.

This inventory should answer one question: what could break if we move too quickly?

Many teams discover old domains, unused tracking records, or sender identities that no one owns. Clean those up before they become migration noise.

3. Capture Performance Baselines

Before the move, capture the current state.

At minimum:

  • Send volume by campaign.
  • Replies by campaign and segment.
  • Bounce rate and bounce categories.
  • Provider-level acceptance or filtering patterns.
  • Inbox placement test results.
  • Domain health status.
  • Sender health status.
  • Unsubscribe and complaint signals where available.

This gives you a before-and-after comparison. Without it, the team has no way to know whether a migration improved the system or simply moved the same problems into a new tool.

4. Verify DNS And Authentication

DNS is one of the highest-risk parts of migration.

Check:

  • SPF records are correct and not bloated with old vendors.
  • DKIM signing is active for sending domains.
  • DMARC exists and aligns with the team's policy.
  • MX records are correct for domains receiving replies.
  • Tracking domains point to the right system.
  • Redirect domains are configured intentionally.
  • PTR / reverse DNS is correct where dedicated IPs are involved.
  • Old vendor records are removed only after they are no longer needed.

Do not assume a domain is ready because the domain exists. Domain health depends on configuration, reputation, history, and how the domain is used.

5. Map Campaigns To Sending Paths

Before moving campaigns, decide which sending path each one should use.

Map:

  • Campaign name.
  • Audience or segment.
  • Sender identities.
  • Domain group.
  • Infrastructure path.
  • Tracking path.
  • Reply handling path.
  • Daily volume cap.
  • Ramp stage.

This prevents a common migration failure: campaigns get reconnected, but no one knows which infrastructure is carrying which motion.

6. Migrate In Controlled Batches

Do not move the entire outbound program at once.

A controlled migration can look like:

  1. Move one low-risk campaign.
  2. Run placement tests.
  3. Monitor bounces and replies.
  4. Increase volume gradually.
  5. Move the next campaign.
  6. Pause or slow down if provider-level signals degrade.

This is less dramatic than a full cutover, but it is much easier to debug.

7. Protect Reply Operations

Sending is only half the migration.

Make sure replies still flow to the right place:

  • Interested replies are captured.
  • Auto-replies and bounces are separated.
  • Unsubscribes are handled.
  • Sender ownership is clear.
  • CRM or sales handoff still works.
  • Reps do not have to check dozens of raw inboxes manually.

High-volume outbound creates reply operations. If that layer is ignored, migration can increase send capacity while reducing the team's ability to turn responses into pipeline.

8. Test Before Each Volume Increase

Before increasing volume, check:

  • Inbox placement.
  • Bounce categories.
  • Provider-specific degradation.
  • Domain health.
  • Sender health.
  • Reply rate changes.
  • Complaint or negative reply signals.

A volume ramp should be conditional. If signals are healthy, increase. If they are mixed, hold. If they are deteriorating, pause and diagnose.

9. Document What Changed

Keep a migration log.

Record:

  • DNS changes.
  • Domain and sender moves.
  • Campaign routing changes.
  • Volume cap changes.
  • Tracking domain changes.
  • Infrastructure changes.
  • Placement test dates and results.
  • Bounce anomalies.
  • Pauses and restarts.

This log becomes valuable when someone asks, "What changed last week?" Without it, the team has to reconstruct cause and effect from memory.

10. Decide What To Retire

After the new system is stable, retire old paths deliberately.

Do not leave stale vendors, records, tracking domains, and unused sender identities hanging around forever. They create confusion and sometimes risk.

Retirement should include:

  • Removing unused vendor DNS records.
  • Exporting or archiving old reports.
  • Confirming suppression and unsubscribe continuity.
  • Documenting which domains are active, paused, or retired.
  • Updating internal runbooks.

A clean migration ends with fewer unknowns, not more.
